Tom Wujec

00:18
introduced介紹 a design設計 challenge挑戰
1
3000
2000
00:20
called the marshmallow棉花糖 challenge挑戰.
2
5000
2000
00:22
And the idea's思想的 pretty漂亮 simple簡單:
3
7000
2000
00:24
Teams小組 of four have to build建立 the tallest最高 free-standing自由站立 structure結構體
4
9000
2000
00:26
out of 20 sticks of spaghetti意大利面,
5
11000
2000
00:28
one yard of tape膠帶, one yard of string
6
13000
2000
00:30
and a marshmallow棉花糖.
7
15000
2000
00:32
The marshmallow棉花糖 has to be on top最佳.
8
17000
2000
00:34
And, though雖然 it seems似乎 really simple簡單, it's actually其實 pretty漂亮 hard
9
19000
3000
00:37
because it forces軍隊 people
10
22000
2000
00:39
to collaborate合作 very quickly很快.
11
24000
2000
00:41
And so, I thought this was an interesting有趣 idea理念,
12
26000
2000
00:43
and I incorporated合併 it into a design設計 workshop作坊.
13
28000
3000
00:46
And it was a huge巨大 success成功.
14
31000
2000
00:48
And since以來 then, I've conducted進行
15
33000
2000
00:50
about 70 design設計 workshops研討會 across橫過 the world世界
16
35000
2000
00:52
with students學生們 and designers設計師 and architects建築師,
17
37000
2000
00:54
even the CTOs首席技術官 of the Fortune幸運 50,
18
39000
3000
00:57
and there's something about this exercise行使
19
42000
2000
00:59
that reveals揭示 very deep lessons教訓
20
44000
2000
01:01
about the nature性質 of collaboration合作,
21
46000
2000
01:03
and I'd like to share分享 some of them with you.
22
48000
2000
01:05
So, normally一般, most people begin開始
23
50000
3000
01:08
by orienting定向 themselves他們自己 to the task任務.
24
53000
3000
01:11
They talk about it, they figure數字 out what it's going to look like,
25
56000
3000
01:14
they jockey騎師 for power功率.
26
59000
2000
01:16
Then they spend some time planning規劃, organizing組織,
27
61000
2000
01:18
they sketch草圖 and they lay鋪設 out spaghetti意大利面.
28
63000
3000
01:21
They spend the majority多數 of their time
29
66000
2000
01:23
assembling組裝 the sticks into ever-growing不斷增長 structures結構.
30
68000
3000
01:26
And then finally最後, just as they're running賽跑 out of time,
31
71000
3000
01:29
someone有人 takes out the marshmallow棉花糖,
32
74000
2000
01:31
and then they gingerly小心翼翼 put it on top最佳,
33
76000
3000
01:34
and then they stand back, and -- ta-da噹噹! --
34
79000
3000
01:37
they admire欣賞 their work.
35
82000
2000
01:39
But what really happens發生, most of the time,
36
84000
2000
01:41
is that the "ta-da噹噹" turns into an "uh-oh嗯,哦,"
37
86000
3000
01:44
because the weight重量 of the marshmallow棉花糖 causes原因 the entire整個 structure結構體
38
89000
2000
01:46
to buckle and to collapse坍方.
39
91000
2000
01:48
So there are a number of people
40
93000
2000
01:50
who have a lot more "uh-oh嗯,哦" moments瞬間 than others其他,
41
95000
3000
01:53
and among其中 the worst最差 are recent最近 graduates畢業生 of business商業 school學校.
42
98000
3000
01:56
(Laughter
43
101000
3000
01:59
They lie謊言, they cheat作弊, they get distracted分心
44
104000
3000
02:02
and they produce生產 really lame structures結構.
45
107000
2000
02:04
And of course課程 there are teams球隊
46
109000
2000
02:06
that have a lot more "ta-da噹噹" structures結構,
47
111000
2000
02:08
and among其中 the best最好 are recent最近 graduates畢業生 of kindergarten幼兒園.
48
113000
3000
02:11
(Laughter
49
116000
2000
02:13
And it's pretty漂亮 amazing驚人.
50
118000
2000
02:15
As Peter彼得 tells告訴 us,
51
120000
2000
02:17
not only do they produce生產 the tallest最高 structures結構,
52
122000
2000
02:19
but they're the most interesting有趣 structures結構 of them all.
53
124000
3000
02:22
So the question you want to ask is:
54
127000
2000
02:24
How come? Why? What is it about them?
55
129000
2000
02:26
And Peter彼得 likes喜歡 to say that
56
131000
2000
02:28
none沒有 of the kids孩子 spend any time
57
133000
2000
02:30
trying to be CEOCEO of Spaghetti意大利面, Inc公司. Right?
58
135000
3000
02:33
They don't spend time jockeying爭奪 for power功率.
59
138000
2000
02:35
But there's another另一個 reason原因 as well.
60
140000
2000
02:37
And the reason原因 is that business商業 students學生們 are trained熟練
61
142000
2000
02:39
to find the single right plan計劃, right?
62
144000
3000
02:42
And then they execute執行 on it.
63
147000
2000
02:44
And then what happens發生 is, when they put the marshmallow棉花糖 on the top最佳,
64
149000
2000
02:46
they run out of time and what happens發生?
65
151000
2000
02:48
It's a crisis危機.
66
153000
2000
02:50
Sound聲音 familiar? Right.
67
155000
3000
02:53
What kindergarteners幼兒園 do differently不同
68
158000
2000
02:55
is that they start開始 with the marshmallow棉花糖,
69
160000
2000
02:57
and they build建立 prototypes原型, successive連續 prototypes原型,
70
162000
3000
03:00
always keeping保持 the marshmallow棉花糖 on top最佳,
71
165000
2000
03:02
so they have multiple times to fix固定 when they build建立 prototypes原型 along沿 the way.
72
167000
3000
03:05
Designers設計師 recognize認識 this type類型 of collaboration合作
73
170000
3000
03:08
as the essence本質 of the iterative迭代 process處理.
74
173000
3000
03:11
And with each version, kids孩子 get instant瞬間 feedback反饋
75
176000
2000
03:13
about what works作品 and what doesn't work.
76
178000
3000
03:16
So the capacity容量 to play in prototype原型 is really essential必要,
77
181000
3000
03:19
but let's look at how different不同 teams球隊 perform演出.
78
184000
3000
03:22
So the average平均 for most people is around 20 inches英寸;
79
187000
3000
03:25
business商業 schools學校 students學生們, about half of that;
80
190000
2000
03:27
lawyers律師, a little better, but not much better than that,
81
192000
3000
03:30
kindergarteners幼兒園, better than most adults成年人.
82
195000
2000
03:32
Who does the very best最好?
83
197000
2000
03:37
(Laughter
85
202000
5000
03:42
Thirty-nine三十九 inches英寸 is the tallest最高 structure結構體 I've seen看到.
86
207000
3000
03:45
And why is it? Because they understand理解 triangles三角形
87
210000
3000
03:50
are the key to building建造
89
215000
2000
90
217000
2000
03:54
So CEOs老總, a little bit better than average平均,
91
219000
3000
03:57
but here's這裡的 where it gets得到 interesting有趣.
92
222000
2000
03:59
If you put you put an executive行政人員 admin管理. on the team球隊,
93
224000
2000
04:01
they get significantly顯著 better.
94
226000
2000
04:03
(Laughter
95
228000
2000
04:06
It's incredible難以置信. You know, you look around, you go, "Oh, that team's球隊的 going to win贏得."
96
231000
2000
04:08
You can just tell beforehand預先. And why is that?
97
233000
2000
04:10
Because they have special特別 skills技能
98
235000
2000
04:12
of facilitation便利.
99
237000
2000
04:14
They manage管理 the process處理, they understand理解 the process處理.
100
239000
2000
04:16
And any team球隊 who manages管理
101
241000
2000
04:18
and pays支付 close attention注意 to work
102
243000
3000
04:21
will significantly顯著 improve提高 the team's球隊的 performance性能.
103
246000
3000
04:27
are the combination組合 that leads引線 to strong強大 success成功.
105
252000
3000
04:30
If you have 10 teams球隊 that typically一般 perform演出,
106
255000
2000
04:32
you'll你會 get maybe six or so that have standing常設 structures結構.
107
257000
2000
04:34
And I tried試著 something interesting有趣.
108
259000
2000
04:36
I thought, let's up the ante賭注, once一旦.
109
261000
3000
04:39
So I offered提供 a 10,000 dollar美元 prize of software軟件 to the winning勝利 team球隊.
110
264000
3000
04:42
So what do you think happened發生 to these design設計 students學生們?
111
267000
3000
04:45
What was the result結果?
112
270000
2000
04:48
Here's這裡的 what happened發生:
113
273000
2000
04:50
Not one team球隊 had a standing常設 structure結構體.
114
275000
3000
04:54
If anyone任何人 had built內置, say, a one inch英寸 structure結構體,
115
279000
3000
04:57
they would have taken採取 home the prize.
116
282000
2000
04:59
So, isn't that interesting有趣? That high stakes賭注
117
284000
2000
05:01
have a strong強大 impact碰撞.
118
286000
2000
05:03
We did the exercise行使 again with the same相同 students學生們.
119
288000
2000
05:05
What do you think happened發生 then?
120
290000
2000
05:07
So now they understand理解 the value of prototyping原型.
121
292000
3000
05:13
So the same相同 team球隊 went from being存在 the very worst最差
122
298000
2000
05:15
to being存在 among其中 the very best最好.
123
300000
2000
05:17
They produced生成 the tallest最高 structures結構 in the least最小 amount of time.
124
302000
3000
05:20
So there's deep lessons教訓 for us
125
305000
2000
05:22
about the nature性質 of incentives獎勵 and success成功.
126
307000
3000
05:25
So, you might威力 ask: Why would anyone任何人
127
310000
2000
05:27
actually其實 spend time writing寫作 a marshmallow棉花糖 challenge挑戰?
128
312000
3000
05:30
And the reason原因 is, I help create創建
129
315000
2000
05:32
digital數字 tools工具 and processes流程
130
317000
2000
05:34
to help teams球隊 build建立 cars汽車 and video視頻 games遊戲
131
319000
2000
05:36
and visual視覺 effects效果.
132
321000
2000
05:38
And what the marshmallow棉花糖 challenge挑戰 does
133
323000
2000
05:40
is it helps幫助 them identify鑑定 the hidden assumptions假設.
134
325000
3000
05:43
Because, frankly
05:45
every一切 project項目 has its own擁有 marshmallow棉花糖, doesn't it?
136
330000
3000
05:48
The challenge挑戰 provides提供 a shared共享 experience經驗,
137
333000
2000
05:50
a common共同 language語言,
138
335000
2000
05:52
a common共同 stance姿態 to build建立 the right prototype原型.
139
337000
2000
05:54
And so, this is the value of the experience
140
339000
2000
05:56
