ABOUT THE SPEAKER
Valorie Kondos Field - Gymnastics coach
Valorie Kondos Field is the retired head coach of the seven-time NCAA Champion, 22-time Regional Champion and 18-time Pac 12 Champion UCLA Women's Gymnastics team.

Why you should listen

During Valorie Kondos Field's tenure she led her team to seven NCAA Championships, was voted NCAA Coach of the Year four times and was voted the PAC 12 Coach of the Century for her solid track record as a preeminent head coach. Affectionately known by her gymnasts as "Miss Val," due to her background in ballet, she was inducted into the UCLA Athletic Hall of Fame in 2010, an esteemed honor and one she shares with her husband, retired UCLA football coach Bobby Field.

Kondos Field's reputation is only one reason that 46 former US national gymnastics team members came through her program and why half of the last two Olympic teams committed to UCLA. Her coaching success is due to her extraordinary mentorship of young student-athletes and to the way she used gymnastics as an avenue through which to teach valuable life lessons, while also encouraging individuality and joy.

00:17
Is all winning success?

Whoa. OK.

12229
1516
00:26
I am the recently retired head coach
7
14541
2558
00:29
of the UCLA Women's Gymnastics Team,
8
17123
2754
00:31
a position that I held for 29 years.

00:35
Thank you.
11

00:37
And during my tenure,
12
25021
2204
00:39
I experienced a lot of winning.
13
27249
1801
00:41
I led our team to seven
National Championships,
14
29480
2754
00:44
I was inducted into

by the Pac-12 Conference.
17

00:51
(Applause)

2358
00:54
Winning is really, really,
19

3704
00:57
like, really, really fun.
20
45738
2055
00:59
(Laughter)
21
47817
2258
01:02
But I am here to share my insight:
22
50099
2536
01:04
winning does not always equal success.
23
52659
2311
01:07
All across America and around the world,
24
55756
2980
01:10
we have a crisis
25
58760
2026
01:12
in the win-at-all-cost cultures
26
60810
2672
01:15
that we have created.
27
63506
1898
01:18
In our schools,
28
66272
1448
01:19
in our businesses, in politics,
29
67744
2718
01:22
winning at all cost
has become acceptable.
30
70486
2925
01:27
As a society,
31
75010
1897
01:28
we honor the people
at the top of the pyramid.
32
76931
2732
01:31
We effusively applaud those people who win
championships and elections and awards.
33
79687
6663
01:39
But sadly, quite often,
34
87276
1967
01:41
those same people
are leaving their institutions
35
89267
3688
01:44
as damaged human beings.
36
92979
2286
01:48
Sadly, with straight A's,
37
96306
2079
01:50
kids are leaving school damaged.
38
98409
2559
01:54
With awards and medals,
39
102286
1341
01:55
athletes often leave their teams damaged,
40
103651
6030
02:01
emotionally, mentally,
not just physically.
41
109705
2375
02:04
And with huge profits, employees
often leave their companies damaged.
42
112993
4850
02:10
We have become so hyperfocused
on that end result,
43
118812
4661
02:15
and when the end result is a win,
44
123497
2497
02:19
the human component of how we got there
45
127510
2890
02:22
often gets swept under the proverbial rug,
46
130424
3219
02:25
and so does the damage.
47
133667
1715
02:28
So I'm calling for a time-out.
48
136647
2320
02:30
Time-out.
49
138991
1219
02:32
We need to redefine success.
50
140879
1954
02:35
Real success is developing
champions in life for our world,
51
143968
6812
02:42
win or lose.
52
150804
2562
02:47
(Applause)
53
155073
4084
02:52
Real success is developing
champions in life,
54
160105
3432
02:55
not for your team,
55
163561
1479
02:57
not for your business
56
165064
2367
02:59
and, I'm sad to tell you, not even
for your Christmas card bragging rights.
57
167455
3968
03:04
Sorry.
58
172369
1189
03:05
So how do we do this?
59
173882
1589
03:07
First of all, you may be able
to dictate your way to a win,
60
175979
4481
03:12
but you can't dictate your way to success.
61
180484
3194
03:16
Let me take you back to 1990,
when I was first appointed the head coach
62
184781
3744
03:20
of the UCLA Women's Gymnastics Team.
63
188549
2243
03:23
And I would like to share with you
that I've never done gymnastics.
64
191266
3906
03:27
I grew up in the world of ballet.
65
195196
1976
03:29
I have never done a cartwheel,
66
197196
2842
03:32
and I couldn't teach you
how to do a proper cartwheel.
67
200062
2891
03:34
(Laughter)
68
202977
1045
03:36
It's sadly true.
69
204046
1289
03:37
And I knew nothing about
how to develop a team culture.
70
205359
5258
03:43
The best I could do was mimic
other coaches who had won.
71
211283
3742
03:47
And so I became tough-talking,
72
215728
2082
03:49
tough-minded, relentless,
73
217834
2441
03:53
unsympathetic,
74
221219
1695
03:54
bullish, unempathetic
75
222938
2303
03:58
and oftentimes downright mean.
76
226487
2340
04:02
I acted like a head coach
77
230345
3301
04:05
whose only thought
was to figure out how to win.
78
233670
3278
04:11
My first few seasons as a head coach
79
239553
1868
04:13
were abysmal,
80
241445
1425
04:14
and after putting up with
my brash coaching style for a few years,
81
242894
3958
04:18
our team asked me for a team meeting.
82
246876
2348
04:21
Well, I love team meetings,
83
249248
1317
04:22
so I said, "Yay!
Let's have a team meeting."
84
250589
2134
04:25
And for two solid hours,
85
253352
2513
04:27
they gave me examples of how my arrogance
was hurtful and demeaning.
86
255889
5761
04:34
Yeah, not yay.
87
262603
1249
04:37
They explained to me
88
265501
1675
04:39
that they wanted to be supported,
89
267200
2092
04:41
not belittled.
90
269316
1428
04:42
They wanted to be
coached up, not torn down.
91
270768
2609
04:45
They wanted to be motivated,
92
273401
2582
04:48
not pressured or bullied.
93
276007
2306
04:51
That was my time-out,
94
279476
1759
04:54
and I chose to change.
95
282242
1695
04:57
Being a dogmatic dictator
96
285689
3259
05:00
may produce compliant,
good little soldiers,
97
288972
3553
05:04
but it doesn't develop champions in life.
98
292549
2814
05:08
It is so much easier, in any walk of life,
99
296278
4165
05:12
to dictate and give orders
100
300467
2461
05:14
than to actually figure out
how to motivate someone
101
302952
3161
05:19
to want to be better.
102
307015
1769
05:20
And the reason is -- we all know this --
103
308808
2216
05:23
motivation takes a really long time
104
311048
2679
05:25
to take root.
105
313751
1360
05:27
But when it does,
106
315592
2222
05:29
it is character-building
107
317838
2031
05:31
and life-altering.
108
319893
1786
05:34
I realized that I needed
to fortify our student-athletes
109
322464
4663
05:39
as whole human beings,
110
327151
2014
05:42
not just athletes who won.
111
330119
1636
05:44
So success for me shifted
112
332355
2556
05:46
from only focusing on winning
113
334935
2548
05:49
to developing my coaching philosophy,
114
337507
2687
05:52
which is developing champions
in life through sport.
115
340218
4519
05:57
And I knew if I did this well enough,
116
345869
1993
05:59
that champion mentality would translate
to the competition floor.
117
347886
3391
06:04
And it did.
118
352230
1226
06:06
The key ingredient was to develop trust
119
354343
3136
06:10
through patience,
120
358439
1420
06:12
respectful honesty
121
360515
1975
06:15
and accountability --
122
363555
1498
06:18
all of the ingredients
that go into tough love.
123
366186
2935
06:22
Speaking of tough love,
124
370820
1933
06:24
Katelyn Ohashi is
a perfect example of this.
125
372777
2877
06:27
You may have all seen her floor routine.
126
375678
2551
06:30
It has had over 150 million views.
127
378253
4064
06:34
And the consensus is,
her performance is pure joy.
128
382785
3944
06:39
However, when Katelyn came to UCLA,
she was broken in body, mind and spirit.
129
387434
5262
06:45
She had grown up in a stereotypical,
very high-level athletic world,
130
393691
5439
06:52
and she was damaged.
131
400054
1564
06:54
So when Katelyn came
to UCLA her freshman year,
132
402641
3050
06:57
she found her inner rebel quite well,
133
405715
3378
07:02
to the point where she was
no longer able to do gymnastics
134
410085
2824
07:04
at the level at which she was recruited.
135
412933
1932
07:07
And I will never forget
136
415427
2091
07:09
a team meeting we had
halfway through her freshman season.
137
417542
3267
07:12
We were in there with the team,
the coaching staff, the support staff,
138
420833
3313
07:16
sports psychologist,
139
424170
1531
07:17
and Katelyn very clearly
and unapologetically said,
140
425725
5441
07:24
"I just don't want to be great again."
141
432212
2002
07:28
I felt like I got sucker punched.
142
436520
1859
07:31
My first thought was,
143
439813
2381
07:34
"Then why the heck am I
going to honor your scholarship?"
144
442218
3508
07:39
It was a really snarky thought,
and thankfully I didn't say it out loud,
145
447390
3471
07:42
because then I had clarity.
146
450885
3010
07:46
Katelyn didn't hate gymnastics.
147
454450
2199
07:49
Katelyn hated everything
associated with being great.
148
457355
3435
07:53
Katelyn didn't want to be a winner,
149
461485
2426
07:55
because winning at all cost
had cost her her joy.
150
463935
4442
08:01
My job was to figure out
how to motivate her
151
469795
4034
08:05
to want to be great again,
152
473853
1829
08:08
by helping her redefine success.
153
476740
3099
08:14
My enthusiasm for that challenge
turned into determination
154
482601
3866
08:18
when one day Katelyn
looked me in the eye and said,
155
486491
3043
08:21
"Ms. Val, I just want you to know,
156
489558
2321
08:23
everything you tell me to do,
I do the exact opposite."
157
491903
2968
08:26
(Laughter)
158
494895
2664
08:29
Yeah, it was like, yeah, Katelyn,
challenge accepted. OK.
159
497583
3210
08:32
(Laughter)
160
500817
1523
08:34
And further proof that dictating
was not going to win.
161
502985
3611
08:39
So I embarked on
the painfully slow process
162
507111
3267
08:42
of building trust
163
510402
1721
08:44
and proving to her that first and foremost
164
512147
2597
08:46
I cared about her as a whole human being.
165
514768
3504
08:52
Part of my strategy was to only talk
to Katelyn about gymnastics in the gym.
166
520931
3918
08:57
Outside of the gym,
we talked about everything else:
167
525955
2480
09:00
school, boys, families,
friends, hobbies.
168
528459
2525
09:03
I encouraged her to find things
outside of her sport that brought her joy.
169
531008
4377
09:08
And it was so cool
170
536197
2789
09:11
to see the process of Katelyn Ohashi
literally blossom before our eyes.
171
539010
6473
09:17
And through that process,
172
545507
2023
09:20
she rediscovered her self-love
173
548355
3231
09:23
and self-worth.
174
551610
1502
09:26
And slowly, she was able to bring that joy
175
554702
3930
09:31
back to her gymnastics.
176
559425
1905
09:34
She went on to earn
the NCAA title on floor,
177
562506
4323
09:38
and she helped our team win
our seventh NCAA championship in 2018.
178
566853
4502
09:44
So --
179
572675
990
09:45
Thank you.
180
573805
942
09:46
(Applause)
181
574765
2173
09:50
So let's think about
the Katelyn Ohashis in your life.
182
578679
3633
09:55
Let's think about those people
under your care and your guidance.
183
583294
3359
10:00
What are you telling your kids
on the car ride home?
184
588124
3240
10:05
That car ride home
185
593431
1357
10:06
has much more impact than you know.
186
594812
3066
10:12
Are you focusing on the end result,
187
600182
1912
10:14
or are you excited to use that time
188
602929
1712
10:16
to help your child
develop into a champion?
189
604665
2294
10:19
It's very simple:
190
607771
1215
10:21
you will know you're focusing
on the end result
191
609010
2352
10:23
if you ask questions about the end result.
192
611386
2371
10:26
"Did you win?"
193
614234
1197
10:28
"How many points did you score?"
194
616140
1553
10:30
"Did you get an A?"
195
618404
1391
10:33
If you truly are motivated about helping
your child develop into a champion,
196
621890
5720
10:39
you will ask questions
about the experience
197
627634
3072
10:42
and the process,
198
630730
1317
10:44
like, "What did you learn today?"
199
632071
2350
10:47
"Did you help a teammate?"
200
635072
1498
10:49
And, my favorite question,
201
637523
1986
10:51
"Did you figure out how to have fun
at working really, really hard?"
202
639533
3402
10:57
And then the key is to be very still
203
645021
3566
11:00
and listen to their response.
204
648611
2123
11:04
I believe that one of the greatest gifts
we can give another human being
205
652501
4584
11:09
is to silence our minds
206
657109
2481
11:11
from the need to be right
207
659614
2510
11:14
or the need to formulate
the appropriate response
208
662148
2997
11:17
and truly listen
209
665169
1571
11:18
when someone else is talking.
210
666764
1792
11:21
And in silencing our minds,
211
669518
2829
11:24
we actually hear our own fears
and inadequacies,
212
672371
4287
11:28
which can help us formulate our response
213
676682
3474
11:32
with more clarity and empathy.
214
680180
3218
11:38
Kyla Ross, another one of our gymnasts,
215
686216
1890
11:40
is one of the greatest gymnasts
in the history of the sport.
216
688130
2838
11:42
She's the only athlete
to have earned the trifecta:
217
690992
2813
11:46
she's a national champion,
218
694362
1999
11:48
a world champion
219
696385
1593
11:50
and an Olympic champion.
220
698002
1524
11:52
She's also not one for small talk,
221
700465
2374
11:54
so I was a bit surprised one day
when she came to my office,
222
702863
2869
11:57
sat on the couch
223
705756
1325
11:59
and just started talking --
224
707105
2316
12:01
first about her major,
225
709445
1698
12:03
then about graduate school
226
711167
1565
12:04
and then about everything else
that seemed to pop into her mind.
227
712756
3780
12:09
My inner voice whispered to me
228
717186
3375
12:12
that something was on her mind,
229
720585
2059
12:14
and if I was still
230
722668
2050
12:16
and gave her enough time,
231
724742
2426
12:19
it would come out.
232
727192
1317
12:22
And it did.
233
730097
1185
12:24
It was the first time that Kyla
had shared with anyone
234
732885
3211
12:29
that she had been
sexually abused by Larry Nassar,
235
737739
3078
12:34
the former USA Gymnastics team doctor,
236
742095
2429
12:36
who was later convicted
of being a serial child molester.
237
744548
4127
12:43
Kyla came forward
238
751755
2036
12:45
and joined the army
239
753815
1881
12:47
of Nassar survivors
240
755720
1682
12:50
who shared their stories
241
758436
2229
12:52
and used their voices
242
760689
1538
12:55
to invoke positive change for our world.
243
763194
3710
13:02
I felt it was extremely
important at that time
244
770073
2961
13:05
to provide a safe space
for Kyla and our team.
245
773058
2920
13:08
And so I chose to talk about this
in a few team meetings.
246
776927
3744
13:15
Later that year, we won
the national championship,
247
783896
2800
13:18
and after we did, Kyla came up to me
and shared with me the fact
248
786720
3215
13:21
that she felt one reason that we'd won
249
789959
2862
13:24
was because we had addressed
the elephant in the room,
250
792845
2669
13:28
the tragedy that had
not only rocked the world
251
796459
3700
13:32
but that had liberated the truths
and the memories in herself
252
800183
4881
13:37
and in so many of her friends
253
805088
2222
13:39
and her peers.
254
807334
2183
13:43
As Kyla said,
255
811019
1727
13:44
"Ms. Val, I literally felt myself
walk taller as the season went on,
256
812770
3690
13:49
and when I walked onto that
championship floor, I felt invincible."
257
817606
3529
13:53
Simply --
258
821397
1150
14:01
(Applause)
259
829158
7000
14:13
Simply because she had been heard.
260
841111
2106
14:17
As parents, as coaches,
261
845931
3208
14:21
as leaders,
262
849163
1762
14:22
we can no longer lead from a place
263
850949
2661
14:27
where winning is
our only metric of success,
264
855183
4288
14:31
where our ego sits center stage,
265
859495
3129
14:34
because it has been proven
266
862648
1603
14:36
that that process produces
broken human beings.
267
864275
3355
14:40
And I emphatically know
268
868424
2355
14:42
that it is absolutely possible
269
870803
2559
14:45
to produce and train champions in life
270
873386
2280
14:47
in every single walk of life
271
875690
3047
14:50
without compromising the human spirit.
272
878761
3386
14:55
(Applause)
273
883904
4481
15:02
It starts with defining success
274
890975
3460
15:06
for yourself and those under your care
275
894459
3347
15:11
and then consistently
276
899081
2541
15:13
self-examining whether your actions
are in alignment with your goals.
277
901646
5113
15:20
We are all coaches in some capacity.
278
908791
2831
15:24
We all have a collective responsibility
279
912987
3790
15:28
to develop champions
in life for our world.
280
916801
4242
15:33
That is what real success looks like,
281
921716
2966
15:37
and in the world of athletics,
282
925587
1731
15:40
that is what we call a win-win.
283
928233
2360
15:43
Thank you.
284
931286
1165
15:44
(Applause)
